What this tool calculates

The Pipeline Leak Calculator maps your sales process across seven common stages — New leads, Contacted, Qualified, Appointments, Estimates, Follow-up and Sold — and computes the conversion rate between each one. It then identifies both the biggest numerical loss and the biggest percentage drop, and points you at the stage most worth fixing.

Owners and sales managers at service businesses who suspect they are losing deals somewhere but are not sure where. If you can estimate monthly counts at each stage, the tool does the rest.

How the calculation works

For each adjacent pair of stages, the conversion rate is the later stage divided by the earlier stage, and the loss is the difference between them. Total funnel conversion is Sold divided by New leads. The stage with the largest percentage loss is flagged as your primary leak.

How to interpret your result

A single dominant leak is good news — it means one focused change can move your whole funnel. Start with the flagged transition, apply the recommended operational fix, and re-run the tool next month to see whether the drop-off narrowed. We deliberately do not blame every issue on missing software.

Important assumptions

The tool assumes your stages are roughly sequential — that most opportunities move through them in order. If your process skips stages (for example, some jobs sell without a formal estimate), enter your best representative counts and read the result as directional.

Frequently asked questions

What counts as a pipeline leak?
A leak is a stage-to-stage transition where you lose a disproportionate share of opportunities. Some drop-off is normal at every stage — the goal is to find the one transition where the loss is largest relative to the rest.
Should I look at the biggest number lost or the biggest percentage lost?
Both, and they can differ. The biggest numerical loss often sits near the top of the funnel simply because volume is higher there. The biggest percentage drop tells you which stage is least efficient. We surface both so you can prioritize sensibly.
Does a big leak mean I need software?
Not necessarily. Many leaks are process problems — no clear owner, no follow-up cadence, slow response. Software helps when the fix is consistency at scale, but the recommendation here focuses on the operational change first.
